Problem Solving/Complexity of Duties
A vital piece of production equipment has experienced a mechanical failure during the normal production shift. The maintenance foreman is responsible for dispatching the appropriate craftsmen to the job site. He then participates in the diagnosis of the fault. Often the repair can be accomplished in a variety of ways including: rebuilding the damaged components, replacing with new duplicate components, or if the exact replacements are not stocked, adapting existing new stocked components to meet the application. Sometimes he is left with no option other than ordering appropriate replacement parts and expediting delivery. The foreman assesses the time and propensity for success of each of the available options and directs the craftsmen in the appropriate repair procedure. He notifies production management of the probable length of the lost time. The foreman continues to follow up on the progress of the repairs while also responsible for directing the remainder of the crew in several other tasks.
There is a repeated problem with the availability of a particular spare item utilized on an important piece of production equipment. The repair stock appears adequate for several months with the usage predictable and then a sporadic and excessive usage depletes all inventory resulting in equipment lost time. The foreman first consults the maintenance historical log of the equipment repairs to determine the nature and frequency of the problem. He consults with the craftsmen to determine if the repairs have been executed correctly or whether the out-of-stock condition is associated with one particular craftsman’s repairs. He questions the operator and operations management regarding any changes in production demand or operating conditions. He assesses the stocking level and replenishment time. The foreman then formulates a plan of action based on his observations to resolve the out-of-stock condition. This may involve training the craftsman in proper installation, advising production management of operator abuse, selecting an alternate part for better performance, asking engineering to intercede, or requesting the stores supervisor to reevaluate the stocking level or order quantity.
Several employees have been hired into training grades leading to maintenance journeyman positions. These employees are from a diverse background, some from inside the company with varying years of service and others hired fresh off the street. The maintenance foreman must set-up an informal training schedule to address the varying requirements of each man and prepare him to make journeyman status. In addition, he must evaluate the candidates and appraise their progress on a regular time schedule having been told by management that there is but one chance to disqualify any candidate, and that is in the earliest part of the program. The foreman audits the work assignments of the trainees and progressively increases the complexity of their task. He must evaluate the trainees and solicit opinions from their journeymen peers with the confines of the labor agreement.
